CRM implementation in 30 days: the week-by-week plan
A CRM is not implemented, it is adopted. The difference shows in the order of the steps: projects that start with configuring features end in partial use; projects that start with the data and the rep's daily routine end in real use.
The plan below is calibrated for a team of 20-100 people, selling a portfolio, with an ERP already in place.
The week-by-week plan
1Week 1 - data, not features
Extract the customer base from the ERP and from the reps' own files. Deduplicate by tax ID, not by name. Assign a single owner per account. Rule: do not move on until the sales director confirms the active customer list is correct.
2Week 2 - pipeline and rules of the game
Define at most 6 stages, each with a verifiable exit criterion ("written quote sent", not "seems interested"). Keep mandatory fields to an absolute minimum. Define what a lost opportunity means and who closes it.
3Week 3 - onboarding in small groups
Train in groups of at most 12, using their own accounts in the system rather than demo data. Everyone leaves the session with 5 real opportunities entered. Managers are trained separately, on reporting.
4Week 4 - routine and the first report
Move the weekly sales meeting into the CRM: pipeline on screen, no parallel spreadsheet. Publish the first forecast and compare it with actuals 30 days later. The gap shows you which stages are poorly defined.
5Day 30+ - expansion
Only now add automation, scoring and further integrations. Added earlier, they hide data and discipline problems instead of solving them.
What delays projects, by frequency
- A duplicated customer base with no clear owner
- Too many mandatory fields in the first weeks
- Managers who keep asking for parallel spreadsheet reporting
- ERP integration started before the pipeline is stable
A real example
Triton, with 300 employees and EUR 60m turnover, onboarded 50 reps in the first 30 days after signing, then another 50 in a single week - field, back-office and own stores on the same system.

For teams under 100 people with usable customer data, yes. Above 100 users, or with several divisions running different processes, the plan extends to 8-10 weeks in waves.
Who should run the project internally?+
The sales director, not IT. IT handles accounts and integration; adoption only happens if the person demanding the reporting uses the system themselves.
What do I do with the spreadsheet history?+
Import customers, contacts and open opportunities. Archive closed history separately - migrating it fully takes weeks and changes no sales decision.
