Supplier evaluation: measurable criteria and a sustainable scorecard

An effective vendor scorecard relies on criteria calculated from existing data: the percentage of on-time deliveries, quantitative and qualitative compliance, price stability, and incident response times. Subjective criteria should be recorded as notes rather than scores to ensure a data-driven approach to procurement.

Supplier evaluation usually fails for one simple reason: it requires data that no one actually collects. A questionnaire filled out once a year from memory produces a score that never influences a real business decision.

The alternative is to work backwards: start with the data already present in your system and see what it reveals about your partners' performance.

In short

  • On-time delivery: comparing the confirmed date against the actual receipt date.
  • Quantity compliance: the variance between the purchase order and the goods received.
  • Documentary accuracy: invoices and delivery notes that are correct on the first attempt.
  • Price stability: the frequency and magnitude of price adjustments over time.
  • Incident response: the time elapsed until a resolution is accepted.

Weighting: not all criteria carry the same value

For a raw materials supplier, qualitative compliance is paramount. For a consumables vendor, availability and price are the priority. Weights should be established per supplier category rather than globally; otherwise, scores tend to average out, making it impossible to distinguish top performers.

Acting on the results

A scorecard without consequences is just reporting. Standard outcomes should include reviewing allocated volumes, conducting performance reviews, activating alternative sources, or renegotiating commercial terms.

  • Declining score for two consecutive periods: trigger a formal performance discussion.
  • Repeated incidents of the same type: require a remediation plan with a deadline.
  • Strategic supplier with no identified alternative: treat as a supply chain risk, not just a commercial issue.

Where the data comes from

In CRMconnect, purchase orders, supplier confirmations, and documents received via the B2B portal or EDI generate the necessary data without manual entry. Quantitative receipts synced from ERPs like SAP Business One, Microsoft Dynamics 365, or Odoo complete the performance picture.
